Expertise · Sales Process & Operations
Goldilocks tried three bowls of porridge before she found the one that was just right. Your sales process deserves the same treatment. Not too complicated, not too loose, and definitely not borrowed from somebody else’s kitchen.
Sales Ops 101
Simple version: your sales process is the path a contact travels, from the first time they raise their hand to the moment they sign on the dotted line. Sales operations is everything that keeps that path running smoothly: the stage definitions, the handoffs, the rules, the data, and the tools.
Most B2B organizations move people through a lead lifecycle that looks something like this:
01
Someone new enters your world: a form fill, a download, a trade show badge scan, a purchase.
Owner: Marketing
02
The contact shows real interest or fits your target profile, and becomes worth nurturing.
Owner: Marketing
03
Marketing Qualified Lead: engagement and fit scores say this one looks promising.
Owner: Marketing
04
Sales Qualified Lead: Sales confirms there’s a real need, budget, and timing worth pursuing.
Owner: Sales
05
An active sales pursuit with a defined value, next steps, and a path to decision.
Owner: Sales
06
Closed-won (celebrate!) or closed-lost (learn why). Then the customer lifecycle begins.
Owner: Sales & Success
Each stage needs clear entry and exit criteria, a clear owner, and a clean handoff to the next team. Inside the Opportunity stage, most teams add their own pipeline steps too: discovery, demo, proposal, negotiation, and so on.
If your team can’t say exactly when a lead becomes an MQL, don’t expect your CRM to know either.
The One-Size-Fits-All Trap
Here’s the problem with those tidy lifecycle diagrams: they make it look like one process fits everyone. It doesn’t. A process that works beautifully for 5 reps breaks at 50, and a process built for 500 would absolutely crush a team of 5. [Cue the sound of a CRM groaning under 47 required fields.]
The Startup
A five-person team trying to run a 12-stage enterprise playbook they found online. Every deal drowns in required fields, approvals, and meetings about meetings.
The Scale-Up
Growth outpaced the process. What worked with three reps and a spreadsheet now breaks daily: leads slip through the cracks, and “who owns this?” is a daily question.
The Enterprise
Territories, specialists, partner channels, and handoffs from SDR to AE to account manager to customer success. Without clarity, it becomes a maze nobody can navigate.
There is no “best” sales process. There’s only the one that fits your team, your buyers, and your stage of growth.
It Gets More Complicated
As if company size wasn’t enough, how a contact enters your world changes everything. A transactional lead who buys online needs a completely different sales process than a high-touch deal that takes 6 to 18 months to close. Trying to push both through the same funnel is like using the same recipe for a microwave burrito and a Thanksgiving turkey.
| Transactional | High-Touch | |
|---|---|---|
| How they buy | Online, self-serve, often with a credit card | Through conversations, demos, proposals, and contracts |
| Sales cycle | Minutes to days | Often 6 to 18 months |
| Decision makers | Usually one person | A buying committee with several stakeholders |
| What “qualified” means | They bought (or nearly did) | Confirmed need, budget, authority, and timing |
| Sales role | Remove friction, answer questions, guide upgrades | Consult, educate, build consensus, and negotiate |
| Key metrics | Conversion rate, cart abandonment, order value | Pipeline velocity, win rate, deal size |
Plenty of companies run several of these at once, which means they may need more than one process, with clear rules for which path each lead takes.
Self-serve buyers who may never talk to a human, unless something goes wrong or they’re ready to upgrade.
Demo requests, quote forms, and chats from buyers who raised their hand.
Targeted outreach to accounts that haven’t found you yet.
Leads handed over by resellers, agents, or referral partners, often with their own rules of engagement.
Badge scans and booth conversations that need fast, relevant follow-up.
Upgrades, renewals, and cross-sells that follow a different path than net-new deals.
Build Your Own Recipe
The goal isn’t to copy someone else’s playbook. It’s to map a process that works for your unique business, so more contacts become leads, more leads become opportunities, and more opportunities become customers. Here’s how we get there:
01
Map how deals actually happen today, not the version on the slide from three years ago.
02
Set clear entry and exit criteria for each lifecycle and pipeline stage.
03
Decide who owns each stage and exactly when a lead moves from Marketing to Sales to Success.
04
Agree on response times and follow-up rules, because speed to lead matters.
05
Measure conversion between stages to spot where good leads go to die.
06
Remove friction, simplify steps, and automate what doesn’t need a human.
Option A
Sometimes the answer is as simple as remapping how the team works. No new software required.
Option B
Other times, the process needs better CRM and automation support to scale. (We dive much deeper into CRM and automation on our AI & Marketing Platform Technologies page.)
Pro Tip
Tools amplify whatever process you already have. Fix the process first, then choose the technology that supports it, not the other way around.
Working With The Marketing Mindscape
Having led Marketing and Sales teams and run marketing operations hands-on, I know the process only works when it works for the people using it every day. So we build it with your team, not just for them.
01
Review your funnel, CRM data, and team workflows to see how leads really move today.
02
Agree on lifecycle stages and criteria that Marketing and Sales both sign off on.
03
Clarify ownership, responsibilities, and response times at every transition.
04
Recommend the CRM and automation setup your process actually needs, and nothing it doesn’t.
05
Stage-by-stage reporting so you can see conversion improving (and catch leaks fast).
Pick your speed: a focused sales process mapping sprint, ongoing fractional marketing leadership, or a lighter advisory setup to pressure-test the process you have.
Is This You?
If you nodded at even one of those… let’s talk.
